Working without a Product Owner by Maaret Pyhajarvi #AgileIndia2019

45:49
For a decade of software product agile, we had worked in a structure where business responsibility of what to build was allocated to a product owner and the responsibility of how to build it was allocated to a development team. Product owner would maintain a backlog, act as voice of the customers. Until one day we realized that the choice of what to build or fix is hard, and critical to everyone’s success. If we wanted to do it poorly, we delegated it to a single product owner. We started a no product owner experiment. For three months, we experienced the development team delivering multitudes of value to what we had grown to expect, and innovate customer-oriented solutions in direct collaboration with customers. Team satisfaction and happiness bloomed. The experiment turned into a continuous way of working. Customer-focused team directly in touch with their customers performs better without a proxy. Join me to learn how the decision power shared for everyone in the team transformed the ability to deliver, and how collaboration is organized with product experts and business representatives. ACI: Accredited Product Owner (APO®)

01:00
The agile approach to project management equips project teams, to deliver quality results in reduced timeframes, plan for continuous improvement and to quickly respond to changing requirements. In the agile world it is not enough to just analyze the situation, it is equally important to generate the ROI, to the client from the work delivered. The Agile Product Owner envisions the product or value to be built for the client, and convey the vision to the SCRUM team. The Product owner closely collaborates with all the key stakeholders in the project and maintains appropriate communication with them. The product owner is involved in the SCRUM team's development activities, and decides depending on the priority what the next action items are and what to defer. He makes the scope-schedule decisions leading to the best product delivered to the customer. The ACI-APO credential recognizes your knowledge of product development methodologies, business and domain knowledge, SCRUM enterprise tools, techniques. It is the ideal certification to test the candidate's ability to apply the skills and knowledge necessary in the Scrum environment. http://www.agilecertifications.org/apo.html

The Product Owner Is Not The Problem II

46. The Product Owner Is Not The Problem II // The relationship between team members is important. But which relationships are the MOST important? Those between the individual Developers? Those between the Lead Developer and the Developers? Or is the most important relationship... somewhere else? → SUBSCRIBE for a NEW EPISODE every WEDNESDAY: http://www.DevelopmentThatPays.com/-/subscribe Last time, we talked a lot about step-changes, boundaries and discontinuities. This time, we'll look at a specific team and the quality of their relationships. Question: are all of the relationships equally important, or are some more important that others? I'd be interested to know which relationship YOU consider to be the most important. Here are some options: - Developer to Developer? - Lead Developer to Developer? - Business Owner to Lead Developer? - Business Owner to Product Owner? - Product Owner to Lead Developer? LINKS - Part 1: https://www.youtube.com/watch?v=0z5ExmD4fM0 Music: 260809 Funky Nurykabe: ccmixter.org/files/jlbrock44/29186 Recap --- Last time... Light passed from air to glass. Some was reflected. Not all of the light made it through An electrical signal passed from one electronic component to another. Some was reflected. Not all of the signal made it through. This time... A "signal" will pass between a Product Owner and a Lead Developer. How much will be reflected How much will make it through And welcome back to the second part of our investigation into step changes and boundaries. All this talk of light passing through glass and signals passing through electronic components was all about making two points: Step changes , boundaries, discontinuities - call them what you will - are everywhere. They are everywhere in nature. So we shouldn't be surprised to find them alive and well in our teams. Whenever there is a step change, you can expect reflections. You can expect that not all of the signal will get through. You can expect... issues. My team --- Let's bring these guys back Rather then talk in generalities, I'll talk specifics. The specifics of the team I had in mind when I first drew this sketch. Let's start with the developers. These two got on reasonably well. Not much of a step change between them. I'll use this symbol to indicate the (small) step change between them. These two had a tougher time getting along. I'll indicate that with s bigger version of the symbol. And these two: not great... but not bad either. On to the Lead Developer. This guy had many superpowers, but perhaps most impressive was his ability to get on well with every member of his team. Very little in the way of a step change between him and the members of his team. The Business Owner and the Lead Developer had their moments. Nothing too terrible or dramatic. But enough to merit a symbol of about this size. The Business Owner and the Product Owner had worked with each other for a very long time, so the had a very good working relationship. What about the relationship between The Product Owner and the Lead Developer You'll be shocked to learn that it was not good. Really not good. Shocker --- This picture shocked me. I'd gone looking for problems here [the Development Team] ... and found them here [the Business Owner/Product Owner/Lead Developer triangle]. Not what I'd expected. At this point I felt I'd discovered something profound. But the cynical side of brain wouldn't let me celebrate: it popped up with the "SO WHAT " question. Do the "discontinuities" between these people actually matter Are they a big deal My partial answer is that I think that some relationships matter more than others. So let's talk about importance. Starting with theses guys [the Developers]. It's great if they get on. And it's crucial that they get on if they are, for example, pair programming. Let's say ...medium importance. I'll indicate the importance with this smallish symbol Next up, the relationship between the lead developer and the the individual developers. These are relationships that are more important. Which brings us to the relationships between these three players [Business Owner/Product Owner/Lead Developer] For my money, the relationship between the Product Owner and the Lead Developer is the big one. The communication must be of a high quality - with a minimum of "reflection". Not just from the the product owner to the lead developer, but also from the lead developer to the product owner. Last but by no means least are the relationships between the Business Owner and the Product Owner and Lead Developer respectively. These are tricker to pin down. I've seen more than one team where the pro https://www.youtube.com/watch?v=IVDW-2lFidM https://www.youtube.com/watch?v=502ILHjX9EE

Scrum Roles: Product Owner, Scrum Master and Development Team

01:01
https://www.udemy.com/scrum-made-easy-the-agile-scrum-framework/ Introduction to the three key roles in a team delivering a product using the Agile/Scrum framework Now that you have a good idea of the what the scrum framework looks like, in this section I will discuss the make up of a typical scrum team. In most literature on the subject these are called the scrum roles And the roles in a scrum team are Product Owner, a Scrum Master and the Development Team. The Product Owner manages the product The Scrum Master manages the processes And the Development team? Well they manage themselves. The individuals in these roles work closely together to make sure the flow of information is smooth and the resolution of issues is quick. And that’s just what ’s needed to deliver a quality product in the shortest possible time. So let’s get into the three critical roles that make a scrum team tick… https://www.udemy.com/scrum-made-easy-the-agile-scrum-framework/

Agile project management focuses on continuous improvement, scope flexibility, team input, and delivering essential quality products. Agile project management methodologies include scrum, extreme programming (XP), and lean, among others. These methodologies all adhere to the Agile Manifesto and the 12 Agile Principles, which focus on people, communications, the product, and flexibility.

47. The Product Owner Is Not The Problem III // Who are the THREE most powerful people in a software development "team"? And what can we do to help them work together more effectively? → SUBSCRIBE for a NEW EPISODE every WEDNESDAY: http://www.DevelopmentThatPays.com/-/subscribe In Part 1 we talked about step-changes... boundaries... discontinuities. In Part 2 we talked about the quality of relationships in the software development team. And their importance. This time we'll zoom in on the relationships between these players: - Business Owner - Product Owner - Lead Developer And ask the question: "What can be done to improve these key relationships?" LINKS -- Part 1: https://www.youtube.com/watch?v=0z5ExmD4fM0 -- Part 2: https://www.youtube.com/watch?v=IVDW-2lFidM Music: 260809 Funky Nurykabe: ccmixter.org/files/jlbrock44/29186 Previously: a road sign. Another road sign. This time: Yet another road sign. Oh.. and we'll move on from problem to solution Previously ---- In the last episode, I sprinkled road signs with stick figures. First, I mapped the relative sizes of the "discontinuities" between the team members. But then my brain then popped up with its "So what " question So I started again and mapped the relative importance of each of the relationships. So far so interesting. "Weighted Discontinuities" ---- I now have two rather crazy diagrams. Two crazy diagrams... that are related: The second [importances] is like a lens through which the first [discontinuitities] can be viewed. What I'd like to do is "magnify" the DISCONTINUITIES by the relative size of the IMPORTANCES to get a WEIGHTED discontinuity . He's the idea: this multiplied by this gives this this multiplied by this gives... a smaller "this" and this multiplied by this gives ... an enormous "this" I can now apply this "weighting" process to the discontinuities diagram: these four stay about the same size. These actually get smaller get smaller These two get bigger And this one gets MUCH bigger. Three key players ---- As I said last time: my search for answers started with the Development Team, but it lead me to this gang of three: the Business Owner the Product Owner and the Lead Developer What am I saying I'm saying that in my experience, the greatest improvement in a software development organisation can come as a result of improving the interactions of these three players. So what can be done I think there are two broad approaches... both of which got a mention in Part 1. Approach 1: Impedance Matching ----- Remember the electronic components The trick was to match the impedances as closely as possible. How do you do that with people Well, is to help each see the world from the other's point of view. To "get" where the other person is coming from. To walk a mile in their shoes. This, dear viewer, is what "Development that Pays" tries to do. Most of the episodes are intended to help these two [Product Onwner and Lead Developer] understand each other, But you'll also find the odd episode designed to help the Product Onwner and Lead Developer to understand where the Business Owner is coming from Approach 2. "Multi-coating" ------ The reflections on the glass lens were reduced by adding an intermediate layer. One big step is replaced by smaller steps. But what do we put on the step Not what. But whom. What about a Scrum Master Or (the term I prefer) the Agile Coach One of the most powerful things that an Agile coach does is to bridge the gap between the product owner and the Lead Developer. That's the immediate benefit The longer terms benefit is that the product and the lead developer move toward each other over time. Win win. https://www.youtube.com/watch?v=XbXP-Lho67w https://www.youtube.com/watch?v=502ILHjX9EE

www.DISYS.com While the product owner (PO) role is arguably the most crucial role within Agile teams, we often hear horror stories about POs who are not available to their teams, change their minds incessantly on business priorities, or ignore quality requirements and technical debt. Even the best POs struggle to meet the demands of their "regular business-focused job" while providing sufficient team guidance. DISYS Fellow Bob Galen shares real-world situations where he has observed product owners who deliver truly balanced value for their business stakeholders. Find out how story mapping and release planning set the stage for effective team workflow by establishing a big picture product view for everyone to see. Explore ways to develop shared goals—at both the iteration and release levels—to cement the partnership between the product owner and the rest of the team. Learn from Bob how to set up a tempo of regular, focused backlog grooming sessions to enable the team and the PO to prioritize well-nuanced and high-value backlogs. Leave with ideas for establishing an ecosystem where the PO and the entire team strive to continuously improve their performance. An Agile Methodologist, Practitioner, and Coach based in Cary, NC, Bob helps guide companies and teams in their pragmatic adoption and organizational shift towards Scrum and other Agile methods and practices.

IT professionals (from Serbia, Bosnia and Herzegovina, Macedonia, Switcherland), who attended, were impressed with quality of provided education and interactive nature of the course. The Product Owner is responsible for taking all the inputs into what the product should be – from the customer or end-user of the product, as well as from Scrum Team Members and stakeholders – and translating them into a product vision. The Product Owner is the one and only person responsible for managing the Product Backlog and its visibility to everyone, as well as ensuring the value of the work the Team performs. Everyone knows what items have the highest priority, so everyone knows what will be worked on. The Product Owner is one person, not a committee. Committees may exist to adviser influence this person, but people who want to change an item’s priority have to convince the Product Owner. Companies that adopt Scrum may find it that influences their methods for setting priorities and requirements over time.

Amazon's 14 Leadership Principles via Jeff Bezos

20:21
Amazon Interview Coaching: http://www.amazoninterview.coach/index.html#services --- 1. Customer obsession: start with the customer and work backwards; work vigorously to earn and keep customer trust; pay attention to competitors, but keep obsessing over customers 2. Ownership: think like an owner, long term and don’t sacrifice long-term value for short-term results; act on behalf of the entire company, not just for your own team; never say “that’s not my job" 3. Invent and simplify: expect and require innovation and invention from your team and always find ways to simplify; be externally aware, always look for new ideas from everywhere, and don’t be limited by “not invented here" 4. Leaders are right a lot 1:52 : you have strong judgment and good instincts; you seek diverse perspectives and work to disconfirm your beliefs 5. Frugality 3:50 : accomplish more with less. Constraints breed resourcefulness, self-sufficiency and invention. There are no extra points for growing headcount, budget size or fixed expense 6. Hire and develop the best 5:01 : raise the performance bar with every hire and promotion; recognize exceptional talent, and willingly move them throughout the organization; develop leaders and take seriously your role in coaching others 7. Earn trust 5:05 : listen attentively, speak candidly, and treat others respectfully. Be vocally self-critical, even when doing so is awkward or embarrassing; leaders do not believe their or their team’s body odor smells of perfume; benchmark yourself and your team against the best. 8. Insist on the highest standards 7:42 : you have relentlessly high standards - many may think these standards are unreasonably high; you are continually raising the bar and driving your team to deliver high quality products, services and processes; defects do not get sent down the line and problems are fixed so they stay fixed 9. Bias for action 11:34 : speed matters in business. Many decisions and actions are reversible and do not need extensive study. We value calculated risk taking. 10. Learn and be curious 11:34 : you are never done learning and you always seek to improve; you are curious about new possibilities and act to explore them 11. Have backbone. Disagree and commit 13:26 : respectfully challenge decisions when you disagree, even when doing so is uncomfortable or exhausting; have conviction and be tenacious; do not compromise for the sake of social cohesion; once a decision is determined, commit to it. 12. Dive deep 13:26 : operate at all levels, stay connected to the details, audit frequently, and be skeptical when metrics and anecdote differ. No task is beneath you. 13. Think big 16:04 : thinking small is a self-fulfilling prophecy. Create and communicate a bold direction that inspires results. Think differently and look around corners for ways to serve customers. 14. Deliver results 16:04 : focus on the key inputs for your business and deliver with the right quality and in a timely fashion; despite setbacks, rise to the occasion and never settle
